TMMM: From 95% Stress to 15% in Just 4 Weeks

September 08, 2026•2 min read

What can really change in a business in a month?

Quite a lot when the owners stop tolerating chaos and start installing the right systems.

When Cara and Simon joined PBA, they were under enormous pressure.

Their stress was around 95%.

Staff culture was about 1/10.

The business had been stuck around $XM revenue for three years.

They were even considering selling it at a loss.

Just three to four weeks later:

  • Stress had dropped to around 15%

  • Team culture had jumped to 8/10

  • Communication had improved

  • Cash flow was improving

  • Work was enjoyable again

  • They felt back in control

But the biggest lesson isn't what happened.

It's why it happened.

1. Stop treating every problem as a sales problem

More revenue doesn't automatically create a better business.

Sometimes you need better:

Leadership.

Systems.

Accountability.

Pricing.

Cash management.

The goal isn't just to grow.

It's to build a business worth growing.

2. Follow up until you get an answer

Thousands of dollars are sitting inside forgotten quotes.

Our rule:

10 follow-ups to get the opportunity.

Another 10 to close it.

Every quote should have an owner.

Every quote should be tracked.

Every quote should be followed up until the customer gives you a clear YES or NO.

Silence is not a no.

3. Stop selling hours. Start selling value.

Customers don't really want an hour of plumbing.

They want their problem solved.

If someone has an emergency, speed has enormous value.

So we introduced the idea of a Fast Pass:

Need us urgently?

Pay a premium and jump the queue.

Instead of allowing demand to overwhelm the business, use pricing to control demand and protect profit.

4. Find your most profitable work

Revenue can lie to you.

One division could produce $500,000 and make very little.

Another could produce $200,000 and print cash.

Track:

Gross Profit Dollars ÷ Direct Labour Hours

Then break it down by service or discipline.

Cara and Simon believe XXX could be one of their strongest profit centres.

Now the numbers need to prove it.

Once you know where the money is made:

Do more of it.

And have the courage to say no to work that keeps everyone busy but makes nobody money.

5. Systemise what works

Don't keep important knowledge inside people's heads.

Build an Info Hub.

Document:

  • Quote follow-up

  • Customer service standards

  • Upselling

  • Pricing

  • Training

  • Key procedures

Then reinforce it in your daily morning meeting.

Because a system you teach once isn't a system.

What gets trained, measured and reinforced gets done.

The target now?

Grow from $XXM to $XXXM.

Build and maintain a $XXXX cash surplus.

Increase profitability.

Improve compliance.

Reduce owner dependency.

And make the next 12 months their best ever.

The lesson?

You don't escape business chaos by working harder inside it.

You escape by building a better business.

Better numbers.

Better pricing.

Better systems.

Better people.

Better discipline.

That is how you turn stress into control — and control into freedom.
